What is Productivity?

• Do you want more productivity? Or less?


• Obviously, more is better…
• But why? What is it?

• As participants in organizations, we treat “productivity” as the sum total of our perceptions about the
conversion of expenditure into income
• If we can get the same income by spending less, productivity is increased
• If we can get more income with the same costs, productivity is increased
• Other factors: management stress, happy people, customer satisfaction, etc
• These too, ultimately will impact income or costs

• Despite all the “BroScience” associated with productivity, there is a great deal of hard science too…
but the hard science is not popular… why not?

• In our experience, the hard science is hand-waved away, because understanding productivity in
complex systems requires a working understanding of statistics… and most of us really don’t like
statistics!
• So we won’t talk about statistics today 

• You don’t need to be an engineer or a mechanic to drive a car; the engine and transmission
systems are designed by engineers to take simple inputs from the driver, and do the desired thing
based on hard science principles

• Can we do the same thing with productivity?

• Turns out we can…


• We can create the productivity equivalents of
• accelerator pedal, gear selector, and brake pedal (inputs)
• wheels (outputs)
• speedometer, fuel gauge, tachometer (measurements)

• To do that, we have to encapsulate the statistical principles into “black boxes” and concentrate
management attention on the inputs and outputs
• We’ll still need engineers to design the system
• We’ll still need mechanics to maintain and tune the system

‘If it’s worth doing three times, it’s worth not doing it at all’
More precisely, if you’re willing to invest time, money and effort in repeating a
task (or an entire process), then consider investing time, money and effort in not
having to do it at all…

Three levels of access to productivity:


• Eliminate the process/step – engineer it out of existence
• Automate the process/step – push it out of YOUR system (to a
computer, customer, supplier)
• Accelerate the process/step – use tools to increase leverage and
efficiency

• With LEVEL ONE productivity… processes (and costs) disappear as we eliminate manual and
repetitive operational tasks
• Data is re-used between modules, never re-entered (data integration)
• Enter data once internally, re-use between departments (like warehousing & forwarding in a transit warehouse or a
contract logistics scenario), or origin station to destination station (e.g. export from London to New York’s import)
• Data integrity and accuracy is improved
• Process accuracy is improved
• Eliminate the need for elaborate corrective/checking processes (example: elaborate credit note handling – not
required if invoicing is right in the first place)
• Process steps are eliminated
• Communication/notifications are automated (example: automation of Arrival Notices and Delay Alerts to clients,
automation of communications with Customs, document customization, automated transfer of documents between
resources)
• Repetitive conversations are automated (example: auto rating)

• With LEVEL TWO productivity… we repeat the logic of Level 1, but this time between supply chain
participants
• Data is re-used between companies, never re-entered (data integration)
• Enter data once at the source, re-use between companies (automated transmission of job data)
• Automatic transmission of job data Consol / Shipment between two forwarders
• Automatic transmission of brokerage job data to external brokers
• Automatic transmission of transport job data to external transport companies
• Data integrity and accuracy is improved
• Re-keying errors are eliminated
• Data transfer is immediate, no communication delays and re-entry delays

• Eliminate the need for elaborate corrective/checking processes (automated data-checking and exception detection
and handling)

• LEVEL THREE productivity acknowledges that “a person has to do it”… but can that person do it in
a fraction of the time?
• Workflow management is automated
• Business processes follow automated templates (e.g. with paper you might build a cover sheet, or checklist; this can
be automated in the computer systems to ensure processes are followed)
• Quality control (“defect containment”); detect and act on quality faults before they escalate
• Functions are integrated and automated
• Workflow steps can be “computer augmented”; the system knows where you are up to and accelerates operator
efficiency (e.g. pulling data from other modules or completing field entry based on context)
• Repetitive tasks (searching, filtering, reporting) are integrated and all work the same way

• And last, but certainly not least…

• Risk, behavior and communication management are automated (this might even be “Level 4?”

• Expediting and control tasks normally attributed to supervisors and managers are automated (creating truly
Self-Directed resources)
• Managers can focus on true exceptions; the dangerous outliers

• Reporting and performance measurement are automated


• Operators can see and adjust themselves to increase performance efficiency

• Risks are identified before they escalate


• Operators get early warning of increasing risk, and if they fail to react then managers are automatically notified and
engaged before the problem escalates to a commercial impact

• Common sense is not common enough… because common thinking evolves to the same solution as everyone else;
