One
ALIGNING THE VISION &
OBJECTIVES
DEVELOPING SUCCESS FACTORS

ISP Moroto - Marco Della Torre 07/03/2020

Remember 3 things:
 Take the time to understand the vision of the
organisation/initiative
 Set clear objectives and define what success

will look like

 Communicate your results continuously

ISP Moroto - Marco Della Torre 07/03/2020

How does your project fit in to the overall organization?

What is the company’s mission, goals and strategy?

Clarify the importance and contribution to your project (and team)

ISP Moroto - Marco Della Torre 07/03/2020

Step 1: Align the vision
 What is the vision and strategy of the overall
company or initiative?
◦ The team
◦ The individuals
◦ Now.... The project!
 How is your project related to the
organisation, its strategy, its goals? (How
important is this?)

ISP Moroto - Marco Della Torre 07/03/2020

Linked to the vision

ISP Moroto - Marco Della Torre 07/03/2020

Cascade of Strategic Choices

ISP Moroto - Marco Della Torre 07/03/2020

Setting objectives

ISP Moroto - Marco Della Torre 07/03/2020

Tip: Make sure it is a project.
 Does it have a clear duration – a beginning
and an end?
◦ A defined scope
◦ Objectives to reach
◦ A certain amount of complexity
◦ The need for resources

ISP Moroto - Marco Della Torre 07/03/2020

Step 2: Objectives & Success
 Keep them as short and  Imagine you are at the
clear as possible end of your project – what
 A good test – can will it take to make you
(as a project leader) feel
anyone who is not on
that you succeeded?
the project understand  How about for your team?
them?  How about for the
 Keep them realistic company, leaders,
 Always come back to partners, suppliers,
them throughout the customers...
project – keep the focus
 Can you measure this?

What are our objectives? Define success

ISP Moroto - Marco Della Torre 07/03/2020

Tip: Define success
 Define success for your project.
◦ Consider all elements in defining “success”...
◦ What will need to happen so that you feel satisfied
about the project? Happy even...
◦ Tangible results could include timing, budget,
goals, impact to company.
◦ Less tangible results could include partnerships,
customer loyalty, potential future business.
◦ Intangible results could include team member
satisfaction, personal assessment, leadership
perception, external perception.

ISP Moroto - Marco Della Torre 07/03/2020

Ideas
 Tangible Results
◦ Timing, Budget, Goals, Impact to Company
 Perhaps less tangible
◦ Partnerships, Membership loyalty, Potential future
business
 More intangible results
◦ Team member satisfaction, happiness, personal
assessment, leadership perception, external
perception

ISP Moroto - Marco Della Torre 07/03/2020

Tip: Put it into practice
 How I like to start every project (and every
meeting in fact)
◦ Communicate the objectives
◦ Ask if there is anything to change or add
◦ Communicate how we can define success
◦ Ask if there is anything to change or add
◦ We’ve now agreed together...

ISP Moroto - Marco Della Torre 07/03/2020

Step 3: Communicate results
 Continuously
◦ Choose a schedule, Choose a method
 Clearly
◦ Can anyone understand?
 Concisely
◦ Keep it simple, keep it short
 Transparently
◦ All news is crucial, warning flags are necessary, don’t
hide the truth
 Openly
◦ Who needs to know? Consider how news spreads

ISP Moroto - Marco Della Torre 07/03/2020

MEASURES OF SUCCESS COMMUNICATION OF RESULTS

 1.  How…
 2.  By when...
 3.  To whom…

ISP Moroto - Marco Della Torre 07/03/2020

REFLECTION
 Think about your organisation (or think about
one you would like to work with)
◦ What is – may be their vision?
◦ What do you think their objectives are this year?
◦ What do you think are their projects?
◦ Imagine yourself working on one of their projects…
◦ How would you communicate if you were leading the
project?

ISP Moroto - Marco Della Torre 07/03/2020

PREPARING THE GROUNDWORK
DEFINING THE PROJECT SCOPE

ISP Moroto - Marco Della Torre 07/03/2020

Just remember 3 things:
 Keep from just jumping right to it – plan your
approach first
 Prepare for when the scope changes
 Prepare transitioning the work from one person to

another

ISP Moroto - Marco Della Torre 07/03/2020

REFLECTION
 Think about your usual approach to a project
– personal, professional – any project
◦ How do you meet with everyone?
◦ How do you deal with decisions and issues?
◦ How do you organise your project documents?
◦ Who needs to be involved when?
◦ What are your resources?
◦ What kinds of questions do you have?

ISP Moroto - Marco Della Torre 07/03/2020

Step 1: Tools to prepare your
project
1. Strategy/Scoping document
Organisation Vision, Objectives, Success, Leadership,
Resources & Data, Timing, Budget
2. Project Leadership & hierarchy
3. Project team list, contact info & responsibilities
4. Project rules
5. Project meeting schedule & ways of meeting
6. Issue management, Decision Tracking
7. File maintenance
8. Communication process
9. Resource list (people, partners, equipment, data)

ISP Moroto - Marco Della Torre 07/03/2020

Tip: Plan first, then execute
 Before jumping into the action of a project,
plan your approach first
◦ Objectives – deliverables
◦ Timeline – dates, priorities, dependencies
◦ Resources – people, suppliers
◦ Risks
◦ Checklists – tasks
◦ Budget
◦ Communication
◦ Roles & Responsibilities
◦ Processes

ISP Moroto - Marco Della Torre 07/03/2020

Tip: Then plan some more...
 Consider all the tools ◦ List of things-to-do
you will need to manage ◦ Calendar
your project and put ◦ Project Schedule
them in place: ◦ Risk Management Plan
◦ Background document ◦ Issue List
◦ Strategy document
◦ Meeting agendas
◦ Project team list, contact
info & responsibilities ◦ Decision List
◦ Project rules ◦ Key Actions
◦ Project meeting schedule ◦ Minutes
◦ Issue management ◦ Communication
◦ File maintenance summaries
◦ Communication process ◦ External press/news

Tool: Strategy Document
Background
What is the current situation? What needs to be solved? Vision of the
organisation?

Project Description
What is the scope of the project? What are the objectives?

Define Success
How will this be measured? How will this be recognised?

Sources of Data and Resources

What information is needed? Equipment? Technology? Resources?
Internal/External?

Leadership
Who is the project manager? To whom/dept does the project report to?

Timing and Budget

When does this project need/expected to be completed? What is the overall
budget for the project (revenues/expenses)?
ISP Moroto - Marco Della Torre 07/03/2020
Example
Background
Famine, Drought, Time
for harvest

Project Description
Feed children in Bangladesh

Define Success
Raise 100k, continuous benefit,
external press

Sources of Data
Business database, Process for money
transfer
Taxes, statistics for compelling messages

Analysis
6 months project scope, 100k Euros, Raise Awareness
Leverage sponsors, Teach to feed themselves, Is this repeatable?

Recommendation
Televise a benefit concert, 100k = saves 4 children per year, 10 people project team
ISP Moroto - Marco Della Torre 07/03/2020
Step 2: Change in scope
 What does scope mean?
 Scope creep
 How do you deal with changes?

◦ Communication
◦ Persuasion, Negotiation, Convincing
◦ Reality – resources, funding, time

ISP Moroto - Marco Della Torre 07/03/2020

Tip: Plan for the sky to fall down or
for something to change
 Often forgotten or thought to be not-needed is... Risk
management.
 Plan for the worst case, take the appropriate measures and
then relax (but stay vigilant!).
◦ Consider threats:
◦ Human
◦ Operational
◦ Reputational
◦ Procedural
◦ Project
◦ Financial
◦ Technical
◦ Natural
◦ Political

ISP Moroto - Marco Della Torre 07/03/2020

Step 3: Change in people
 What would you do if a member of your team
changed?
 What would happen if the project leader

changed?
 What if you joined a group mid-way... What

would you wish to have?

ISP Moroto - Marco Della Torre 07/03/2020

Three
MANAGING TASKS & TIME
PROJECT FRAMEWORK

ISP Moroto - Marco Della Torre 07/03/2020

Just remember 3 things:
 Use the best method for you to manage the
tasks that need to be done
 Identify and focus on the priorities and know

the dependencies of each task

 Create a method/framework to manage the

project

ISP Moroto - Marco Della Torre 07/03/2020

Time management
 Who does this
well?

 What works –
what doesn’t?

 What gets in our

way?

 What tricks/tools
do you use?

ISP Moroto - Marco Della Torre 07/03/2020

Perception of time
 Managers think you
have plenty of it
 You don’t think you
have enough
 Perhaps some are
wondering why they
are waiting so long
 Where does the time
go!?!

ISP Moroto - Marco Della Torre 07/03/2020

Step 1: Create manageable tasks
 Breakdown the complexity into manageable
pieces
◦ Brainstorm individually.
◦ Brainstorm as a team.
◦ Organise tasks into categories.
◦ Determine time needed for each task.
◦ What are the priorities?
◦ What are the dependencies of each task?
◦ Assign an owner (and only one) to each task.

◦ Now, determine detailed task, length of time, order

ISP Moroto - Marco Della Torre 07/03/2020

Tip: Use the right tool for the job
 Just because complex systems are available
to manage and track your project, this
doesn’t mean they are right for every job
◦ Mental list of things to do  Painting a room
◦ Paper or flipchart  Newsletter preparation
◦ Word list + owners  Training event
◦ Excel list + status  Site visit
◦ Project software  Large business event
◦ Pert diagram  Day of an office move

ISP Moroto - Marco Della Torre 07/03/2020

Which tool?
 List of things-to-do
 Calendar
 MS Project
 Pert Diagram
 Risk Management Plan
 Issue List
 Meeting agendas
 Decision List
 Key Actions
 Minutes
 Communication summaries
 External press/news

Planning & Managing Projects

Define & Organise the Project

1. Establish the Project Organisation
• Know who is to do what in every project
• Ensure that all roles & responsibilities are clearly understood
• Ensure that all members of the team are identified & committed
• Define who should be the project manager (what are the skills needed)
2. Define the Project Parameters
• Identify the project objectives and deliverables
• What is the scope of the project?
3. Plan the Project Framework
• Define how the project team will operate
• Consider meetings & their management, issues management, maintenance of
project files, communication processes
4. Assemble the Project Definition Document
• Organise the project information into one document to be used as a reference
tool for understanding and focusing on decision-making

ISP Moroto - Marco Della Torre 07/03/2020

Planning Summary

Plan the Project

1. Develop the Work Breakdown Structure
• Create a hierarchical breakdown of all work required
• Identify all tasks, length of tasks, and owners for each task
2
2. Develop the Schedule
• Answer “when will the project be done?”
• Identify dependencies between tasks
• Create a visual schedule: GANT, PERT, network diagrams, calendar views
3. Analyse Resources
• Are any resources underutilised or overlooked?
• Are any resources carrying a disproportionate amount of the workload?
• Are any resources affected by parallel work?
• Do all task owners have the needed skills to perform the work?
4. Optimise Tradeoffs
• Can you reduce the scope?
• Can you change the sequence of events?
• Can you reassign or obtain more resources?
5. Develop a Risk Management Plan
• Brainstorm the risks that may affect the project
• Identify risks that pose the greatest threat to the project
• Risk management plans should incorporate actions that reduce the likelihood of
failure and actions that can be taken in the event of a failure
ISP Moroto - Marco Della Torre 07/03/2020
Planning Summary
Track & Manage the Project
3
1. Collect Status Information
• Focus the team on the continuously reviewing the status of the project and
making the appropriate decisions to stay on track
• Track schedule status, open issues, and risks
• Determine how frequently status information will be collected
2. Plan & Take Adaptive Action
• Status information will help to drive decisions to adjust the plan
• Analyse the impact of the status on the project
• Decide if it is needed to: eliminate one or more major deliverables, develop an
alternative way to perform task work, alter dependencies, change resource
allocations
3. Close Out the Project
• Conduct a formal debriefing
• Complete paperwork and archive the project file
• Acknowledge and reward team members’ contributions
• Celebrate the project’s completion.

ISP Moroto - Marco Della Torre 07/03/2020

Tip: Monitor every step of the way
 Ask yourself this...
◦ Before getting started –
◦ Why is this project important?
◦ Do I need to do this alone? Who should I involve?
◦ When does it need to be done? Why?
◦ How should I organise myself?
 Once it is underway –
◦ Do I know everything that is going on?
◦ Are people enjoying being a part of this project?
◦ Am I enjoying leading this project?
◦ How can I make this go faster, better, cheaper?
 After it is done –
◦ What have I learned?
◦ What can I pass on to someone else?
◦ DON’T FORGET TO CELEBRATE!

ISP Moroto - Marco Della Torre 07/03/2020

RESOURCE MANAGEMENT
RECOGNITION

ISP Moroto - Marco Della Torre 07/03/2020

Link results to recognition
 If results are achieved, how will they be
communicated & recognised?
◦ Impact to Society
 External press, website, community perception, visibility
◦ Impact to Organisation
 Annual report, annual meeting, overall results, governance
◦ Impact to People
 Performance appraisals, remuneration, internal news
◦ Impact to Partners and Members
 Contracts, budget, future work
  Agree with stakeholders from the beginning

ISP Moroto - Marco Della Torre 07/03/2020

Consider leadership needed
 What qualities should a project manager have?
 Consider the expertise needed in the team and in the leader –
however, the project manager doesn’t need to be the ultimate expert.
 Consider what other skills may be needed for the particular project –
language skills, cultural knowledge, technical knowledge, personal
background, professional experience, financial abilities.
◦ Decisive
◦ Diplomatic
◦ Neutral
◦ Networking
◦ Forward thinking
◦ Innovative
◦ Charismatic
◦ Empathetic
◦ Energetic
◦ Daring

ISP Moroto - Marco Della Torre 07/03/2020

This goes for the TEAM MEMBERS too!
 Can track time  What do you look for in
qualities/expertise?
 Creative
 Facilitation  The team needs to have certain
expertise depending on the
 Summarise project (e.g., IT).
 Empathy  The team needs to understand
the client’s needs.

TO REMEMBER

ISP Moroto - Marco Della Torre 07/03/2020

Just remember 3 things:
 Consider what you learned, what you would
share, what you would improve for next time.
 Recognise everyone’s accomplishments and

celebrate.
 Always remember to have fun.

To remember:
 Ask yourself this...
◦ Before getting started –
◦ Why is this project important?
◦ Do I need to do this alone? Who should I
involve?
◦ When does it need to be done? Why?
◦ How should I organise myself?
 Once it is underway –
◦ Do I know everything that is going on?
◦ Are people enjoying being a part of this
project?
◦ Am I enjoying leading this project?
◦ How can I make this go faster, better, cheaper?
 After it is done –
◦ What have I learned?
◦ What can I pass on to someone else?
◦ DON’T FORGET TO CELEBRATE!

Final learning:
10 more things to consider
 You make your reputation as a project manager by the way you lead and the results you
achieve.
 Be clear about your targets. Define your success in advance.
 Know the needs of your customer and keep asking for their feedback. Don’t allow for
surprises.
 Communicate openly and often. There is no such thing as too often.
 Your team is everything. You are responsible for the development and satisfaction of your
people.
 Don’t ignore the importance of politics. Decide how you’ll deal with issues that arise.

• When budgeting, don’t be too conservative and don’t

be too optimistic.
• Consider worst case when assessing the possible risks.
Plan for it and then continue with your project plan.
• Celebrate the project’s success and the milestones
along the way.
• Evaluate how things went after the project is over.
What could you have done differently? What would
you do again?
